8575 General Motors (GM) Ultium 2 Battery Plant

 

STATEMENT OF PROBLEM

1. Incomplete drawings - Missing dimensions
2. OEM's like to layout based on bolt holes
3. OEM's left/arrived every 3 months - they tried to overturn decisions that had already been made.
4. Lack or coordination between OEM's in different areas of the process. Elevation coordination did not exist.
5. There were A LOT of revisions made to the drawings during the construction process. At first the team failed to update/track the box in the top corner of the page. In turn, a new drawing file would be posted with 30 drawings and we had no idea what update was made.

 

ROOT CAUSE

1. Lack of preparation, lack of support                           2. Avaco is not accustom to how our team installs in the US.
3. Travel visas only covered up to 3 months                  4. Poor integration on OEM side + Ultium + IICC
5. Lack of planning, the brand new system was not constructed off site before hand, interferences out in the field.

 

COURSE OF ACTION

1. CCC/IICC supported the Avaco team the best we could, and tracked and recorded issues as they arose. Open Issues meetings were CRITICAL.
2. CCC requested drawings be modified to what our team was used to (Conveyor center lines.) in addition, we had Avaco change their drawings to be based off of brass datums not building columns.
3. When a group was getting ready to leave we would be sure to get as many buy offs as we could. We also made an effort to get written emails for direction and track the issues the best we could.
4. Tackle problems late - we did not have any major problems but there easily could have been.
     
Elevation - Lee was installing equipment from one OEM. CCC was installing equipment from another OEM.
        CCC     -  Conv, Transfer -     LEE     - Conv. Transfer -     CCC
There was no coordination or bench mark established for elevations our teams should use. Luckily, they were close enough and CCC was able to match Lees Elevations.

LESSON FOR FUTURE PROJECTS

It will be important to have the additional personnel to help deal with these issues.
It would be dangerous to contract directly with the OEM on a brand new system because there WILL be issues, this should be considered in the estimate
CCC should provide our own anchors/hardware to alleviate issues
